My Transfer Case Is Eating Speedometer Gears

I've gone through 2 brand new speedo gears in the past 6 months. The first one lasted for about 3 years and then the last two about 3 months each. Certainly I must be doing something wrong? They are aftermarket speedo gears (39 tooth) and just get destroyed somehow by the output shaft. I push the gear in as far as it will go and the bracket that holds it in place is seated properly as far as I can tell. Anyone else have this happen to them? :helpme:
 
Are you indexing the body correctly for the tooth count?
 
X2. It must be clocked correctly which spaces the gear away from the output shaft properly depending on tooth count. There are 4 positions I believe
 
Is there a writeup somewhere on the proper way to index the gear?
