Growling noise when heater turned on

I have a 96 XJ. When is is cold, and I turn the heater on, i hear this nasty grinding/growling noise that lasts for a few minutes..Anyone have any idea what it could be?

The bearings are going or maybe the squirrel cage fan is loose on the shaft. Not on XJ's but other heater fan types, I've gone in planning for a replacement (because of bearings) and ended up just tightening the fan back on the shaft.
 
no. i do not notice a change at fan speed. it only happens when the heater is on...happens for a min or two and goes away
 
That sounds like an actuator problem, not blower motor. These operate certain of the doors under the dash in the HVAC box. I think we have motors on our temperature door. Sometimes these doors break. Someone on ebay has a kit to replace the door if thats what's broke. You need to investigate under the dash.
